Why Are You Getting Leads But No Sales?

S Suraj Nayak · Content Writer Updated 4 min read · 930 words

We get this call a lot. A business owner in Cuttack or Bhubaneswar rings, sounding somewhere between puzzled and irritated: "The ads are working, sir, we are getting 40-50 leads a month, but sales are not happening." In most cases the leads aren't fake. Something has gone wrong between the click and the close, and it's rarely the ad.

Did the lead go cold before anyone called?

Very often, yes. A slow first call is the biggest reason leads don't turn into sales. Someone fills in a form during their lunch break because they're curious about your service. If nobody calls back within the hour, that curiosity fades quickly. By evening they've either forgotten why they filled it in, or three competitors have already rung them.

No qualification, so everyone's time gets wasted

Not everyone who fills in a form is ready to buy today. If your salesperson gives every lead the same treatment, with the full pitch and full time, they'll waste hours on people who were never going to convert.

The owner is too busy to call back

It's awkward to say, but it's true for many small businesses. The owner is busy running the shop, and the leads sit untouched in the inbox because nobody has been made responsible for following up.

Are leads falling through the cracks without a CRM?

If there's no tracking, they almost certainly are. When leads land in a Gmail inbox, a notebook and three different staff members' phones, some of them will get lost. Even a basic spreadsheet with date and status columns is better than no system. Meta's own lead ads page makes the same point about closing the loop: "Nurture and manage leads by streamlining follow up and connecting your CRM or lead management system of choice."

Does the ad promise something the business doesn't quite deliver?

Sometimes the mismatch starts with the ad itself. If the copy offers a "free consultation" and the sales call opens with a hard pitch, people feel tricked. That's why we treat Facebook Ads and the landing page behind them as one connected piece of work instead of two separate jobs. When the ad says one thing and the landing page says another, leads notice straight away. Google Ads even scores landing page experience on how relevant the page is to people who click the ad.

How do you figure out where your funnel is breaking?

Pull the last thirty days of leads and ask three questions, instead of guessing which of these five is your problem. First, how long did it take on average to make first contact after a lead came in? Anything over an hour or two strongly suggests the cold-lead problem. Second, of the leads contacted quickly, how many matched what you sell, and how many were clearly never serious? A large mismatched share points to a problem with qualification and ad messaging, not follow-up. Third, are there leads you can't account for at all, with no record of anyone calling them? That's the tracking problem in plain view. Most businesses find two of these causes stacked together rather than one clean one. That's why an audit of the whole chain turns up more than tweaking bids or creative ever will.

A quick worked example

Picture a dental clinic in Bhubaneswar getting around forty-five leads a month from Facebook Ads but turning only two or three into appointments. A review of the last month's leads in a case like this often finds two problems feeding each other. Leads wait around six hours for a reply, because the one person handling enquiries is also running the front desk. And nobody records which leads have been called back, so some people get two calls while others get none. The fix doesn't involve the ad campaign at all. Make one staff member responsible for answering WhatsApp enquiries within thirty minutes, and add a simple shared sheet showing the contact status of every lead. Changes this small can lift conversion a long way, often within a few weeks.

Frequently asked questions

How fast is "fast enough" for following up on a new lead?
Ideally within the first hour, and certainly within a few hours. Results fall off sharply after that, because by then the person has usually moved on to something else or heard from a competitor.

Do I need expensive CRM software to fix the tracking problem?
Not at the start. A simple spreadsheet with columns for lead date, contact status and outcome, kept up to date, solves most of the problem of leads slipping through the cracks. Dedicated CRM software becomes worth it once lead volume grows to the point where a spreadsheet is hard to manage.

Is it possible the leads themselves are just low quality, regardless of follow-up?
It's possible, and worth checking whether your ad targeting and messaging match your real offer. It's less common than businesses think, though. Most "bad leads" turn out to be reasonable leads that never got a timely, proper follow-up.

What actually fixes this

Better targeting or a bigger budget won't solve any of these problems. Discipline in the middle of the funnel will: one person responsible for fast follow-up, a light qualification step, some form of tracking, and ad messaging that matches what happens on the call. At TrueDevMedia we build the whole system, from ads and landing page to WhatsApp follow-up and reporting that tracks lead quality and cost per lead, not just the number of clicks.
